When I Stopped Chasing the Cheapest Silicone Sealant: A Purchasing Manager’s Wake-Up Call

A procurement story about switching to Dow Corning products, the hidden costs of cheap alternatives, and why material expertise matters more than a low price tag.

Back in early 2022, I was juggling orders for a mid-sized electronics assembly shop. We weren’t huge—maybe 60 engineers and technicians across two facilities. But my job was simple on paper: keep the materials flowing. Adhesives, coatings, lubricants. The boring stuff that keeps production lines alive. I managed about eight vendors and roughly $400K in annual spend on consumables alone.

One day, our lead process engineer walked into my office. He didn’t look happy. The conformal coating we’d been using for our PCB assemblies was causing failures in thermal cycling tests. Nothing catastrophic, but enough to delay a production run by two weeks. The supplier, a budget-oriented chemical distributor, assured us their product was 'equivalent to Dow Corning 3145 RTV MIL-A-46146 adhesive sealant.' They even had a data sheet to prove it. So I cheaped out. Saved about 18% per unit. Felt like a win.

Spoiler: it wasn’t.

The Price Trap I Walked Into

I knew I should have ordered a small batch first for qualification testing. But the production schedule was tight—customers were breathing down our necks—and I thought, 'What are the odds? The spec sheet looks solid.' So I skipped the trial run. Ordered a full pallet of their generic silicone conformal coating. The finance team even complimented me on the cost savings. A rare moment of glory in procurement.

That was the one time the shortcut mattered.

Within two weeks, the engineers reported inconsistent cure times. Some boards were tacky after 24 hours. Others had visible bubbles under the coating. The adhesion on gold-plated terminals was especially poor—peeling off like old nail polish. We ended up scrapping about 15% of the first batch of coated assemblies. Total loss: around $2,200 in materials plus 30 hours of rework labor. The 'budget' coating ended up costing us more than the premium option I’d passed on.

The irony wasn’t lost on my VP. Neither was the delay to our customer shipment.

The Vendor Who Told Me 'No'

Frustrated, I called up a Dow Corning authorized distributor. Not because I was loyal—because I was desperate. The engineer on the other end listened to my story. Then he said something I didn’t expect: 'That generic substitute isn’t bad for general potting, but for MIL-A-46146 compliance and thermal cycling performance, the generic formula often fails on adhesion to noble metal substrates. You should stick with the spec-grade 3145 RTV for that application.'

I had mixed feelings about that conversation. Part of me felt stupid for not doing my homework. Another part was relieved someone finally told me the truth instead of just taking my order. The distributor even offered to connect me with a Dow Corning applications engineer for a free technical review of our assembly process. I took it.

That call changed how I evaluate vendors. The ones who say 'we can do anything' now make me suspicious. The ones who say 'this part we do well; that part you should get from a specialist' earn my trust.

What I Actually Learned About Dow Corning Products

Since then, I’ve standardized several of our critical consumables on Dow Corning products, including their 3145 RTV MIL-A-46146 adhesive sealant. Not because I’m brand-loyal—I’m not—but because I learned to look for three things I’d previously ignored:

  • Specification compliance isn’t just paperwork. A data sheet can say 'meets MIL-A-46146,' but real qualification testing matters. Dow Corning’s 3145 RTV has been tested across decades of military and aerospace applications. The generic version? Not so much.
  • The total cost of a cheap material includes rework, scrap, and lost trust. I saved $400 on that first order. I spent $2,200 fixing it. And I lost credibility with my engineering team for a month.
  • Vendors who understand your application are worth the premium. The Dow Corning distributor didn’t just sell me silicone. He asked about my substrate material, curing environment, and cycle requirements. The budget vendor just sold me a price.

I still buy from multiple suppliers—I’m not advocating for single-source everything. But for mission-critical materials like conformal coatings and high-temperature lubricants, I’ve stopped treating silicone as a commodity. It isn’t.

The Real Cost of 'Good Enough'

If you’re a procurement professional reading this, you’ve probably felt the pressure to cut costs. I get it. I report to both operations and finance. Every dollar counts. But here’s what I wish someone had told me in 2022:

The cheapest option is rarely the lowest-cost option. The budget-friendly alternative to Dow Corning 3145 RTV wasn’t cheaper in the end. It was just cheaper at the moment of purchase. The real cost showed up later, disguised as rework, delays, and a very uncomfortable conversation with my VP.

These days, when engineers ask me why I specify Dow Corning for critical coatings, I tell them the story. Not the spec sheet. The $2,200 regret. It works better than any data sheet.
